8 Signs You’ve Found a Great Hire (That Their Resume Won’t Tell You)

3.5 minute read  |  For hiring managers and executives making people decisions

Every hiring manager has hired someone whose resume looked strong on paper and whose performance turned out to be average. Most have also hired someone whose resume was ordinary and whose contributions became extraordinary. The gap between those two outcomes almost never lives in the resume. It lives in the behaviors, patterns, and instincts that surface in conversation.

After three decades of helping companies find the right people, we have noticed a consistent set of behaviors that separate genuinely great hires from average ones. Not IQ in the traditional sense. Something more useful: the judgment, adaptability, and thinking patterns that translate directly into workplace performance. Here are eight of them to watch for in your next interview.

Problem-solving signals

1. They ask thoughtful questions. Strong candidates use questions to explore. They ask what your team’s biggest current challenge is, why the role is open, what success looks like in year one. When a candidate astks you a question that makes you think, you have learned more about them in ten seconds than an entire resume revealed.

2. They recognize patterns. Watch for candidates who make connections between things you have not yet linked. They compare your situation to something they saw at another company. They notice a theme across the three questions you just asked. Pattern recognition shows up in conversation before it ever shows up in performance.

Relationship signals

3. They listen to both sides. When you present a scenario with two reasonable positions, a strong candidate engages with both before landing on one. They say things like “the case for A is real, but here is why I would still go B.” That habit predicts how they handle team conflict, client disagreements, and hard trade-offs.

4. They listen more than they talk. Watch the airtime split. A candidate who talks 80 percent of the time will dominate meetings and process information externally. A candidate who listens carefully and responds specifically is telling you they process before they act. That is a workplace superpower.

Emotional intelligence signals

5. They admit when they don’t know. The best hires say “I don’t know, but here is how I would find out” without visible discomfort. That phrase is a marker of intellectual humility, which is one of the strongest predictors of long-term growth. Candidates who invent answers to hide gaps will do the same thing on the job, and that habit is far more expensive than a single unknown.

Creativity and innovation signals

6. They have a sense of humor. Humor is not a soft skill. It is a cognitive one. It requires perspective, timing, and understanding of the room. Candidates who can find lightness in a conversation without losing seriousness will bring the same range to difficult moments on your team.

Adaptability signals

7. They adapt. Ask about a moment when the plan changed fast. The candidates you want describe the pivot with clarity and calm, not panic. They talk about what they had to let go of, what they preserved, and how it landed. That story is a preview of how they will handle the next quarter’s surprise.

8. They are open to change. Curiosity about your industry, your tools, your team dynamics, your growth story. Candidates who ask “what is the most interesting thing you have learned this year?” show something important. Openness matters more than five years of experience in a specific tool that will be obsolete by the time onboarding ends.

None of these signals require a psychology degree to notice. They require slowing down enough to watch for them. The best hires are rarely the ones with the most impressive resumes. They are the ones who show these signals in the first conversation, and keep showing them once they have the job. Train your hiring team to spot them, and your close rate on genuinely great hires will improve immediately.
